Our department undertakes the heavy responsibility of mine-wide equipment maintenance, pit replacement, support supplies maintenance and accessories processing and production. As the head of manufacturing maintenance department, I can conscientiously perform my duties and pay attention to quality service and safety production. Starting with basic management, we should do a good job in safety production management and quality standardization of more than 10 jobs and five major engineering departments. In this year's certification of occupational health and safety management system in our mine, I personally organized and formulated the three-level document of occupational health and safety management system, and formulated and improved the post responsibility system, equipment package mechanism, operation procedures, equipment operation procedures, quality standardization standards and departmental "6S" management standards. The formulation, standardization and implementation of these systems have promoted the overall work of the department, thus achieving the goals set at the beginning of the year and successfully completing the production tasks and temporary tasks assigned by the mine. From June 5438 to September, the total operating income was 2786324.52 yuan; The operating index profit is 28,200 yuan. Put an end to personal accidents with minor injuries and accidents without injuries above Grade II, put an end to "three violations" and realize safe production.
First, strengthen the study of political theory and improve political quality.
The quality of grass-roots management cadres is a key issue to determine whether they can lead a group of people to do a good job in team building. At the same time, it also directly affects the improvement of the overall quality of general practitioners and whether they can establish a good image among workers. Therefore, while I love business study, I pay attention to the cultivation and improvement of political quality and make continuous progress in my study. In addition to participating in political study and theoretical training of mining regulations, we also adhere to the system of "three meetings and one lesson" and the system of "democratic life meeting". Seriously study the spirit of the Third Plenary Session and the Fourth Plenary Session of the 16th CPC Central Committee, and deeply understand the connotation of Theory of Three Represents and strengthening the party's ruling ability. Take the lead in practicing "Theory of Three Represents" in work, actively carry out criticism and self-criticism, so as to improve the level of political theory, improve political discrimination and self-immunity, strengthen political belief, and achieve clear direction and firm action in work. As CEO, I have always adhered to the production policy of "safety first, prevention first" and established the concept of "tightness, strictness, fineness, reality and completeness" in production. In the whole year's work, the work arrangements of "safety battle" and "establishment of occupational health and safety management system" were formulated, and the management was strengthened according to the plan, implemented step by step, and the division of labor was responsible. Organize all employees to write a "safety guarantee" during the "Safety Month in June" and "One Hundred Days of Safety without Accidents" activities. In order to improve the management responsibility of the foreman of the class, the Ministry signed the "Safety Production Responsibility Letter" with the team leader to further clarify the responsibilities and refine the division of labor. Due to the sound management system in place, personal accidents with minor injuries and accidents without secondary injuries have been eliminated this year, and "three violations" have been eliminated, achieving safe production.
In terms of safety production, we have mainly done the following work:
1, in order to do a good job of safe production throughout the year. First of all, seriously organize propaganda and launch work, timely organize management meetings and trade union meetings above the foreman level, and require the blackboard newspaper produced by the Ministry of Industry to regularly change the safety content, so that every employee can keep abreast of the mine safety situation and let every employee go to a safe post and do the rest assured work. In the "Safety Month in June" activity, we organized all teams and groups to select representatives at the staff meeting to analyze the accident cases in combination with the cases of minor injuries or no injuries in our department in recent years. Previous leaders talked about their own experiences and feelings, which enhanced employees' safety awareness and received good learning results.
2. Years of management experience have made me deeply realize that to do a good job in safety, we must do a good job in basic management. To this end, I organized technical personnel to revise and improve the post responsibility system for safe production, the safety operation procedures for each type of work, the safety operation procedures and other 22 operating procedures for each type of work and 24 operating procedures for equipment, which were bound into a book and distributed to each team for staff training. And revised and compiled 76 rules and regulations, such as "Work Operation Rules", "Equipment Operation Rules" and "Work Operation Rules", to institutionalize management, standardize work and standardize operation. In order to ensure that the preparatory work can be completed on time, the technical team members have a clear division of labor and formulated their work objectives and responsibilities. Many times, the department managers were organized to study the series of documents, which further improved their ideological understanding, fully mobilized their work enthusiasm, and made every manager clearly realize that safety management is imminent and strengthened their awareness of tackling key problems.
3, to achieve safety in production, the system is the guarantee, the key is to implement. In order to ensure the careful implementation of various systems, I organize managers and shift supervisors to regularly check the implementation of various hidden danger systems in security team. In the process of potential safety hazards investigation, classified inspections were carried out according to the system, that is, the intact state of mechanical equipment and electrical equipment, various safety protection systems and grounding systems of mechanical and electrical equipment, equipment maintenance system, safety team activities and minutes of pre-shift meetings. Formulate solutions to the problems identified one by one, implement the responsible person and solve them within a time limit. For example, in order to master the first-hand information, when I found that the sports car was abnormal in the workshop, I personally went to the sports car for inspection, and combined with the team and technicians to formulate corrective measures to ensure the normal operation of the sports car. In order to ensure the safety of electricity consumption, in the first half of the year, four switchboards were replaced, with lighting lines of more than 500 meters, 120 meters grounding wire was replaced and arranged, and 50 meters grounding wire was added and supplemented. All electric fans in the workshop are equipped with grounding wires, and all portable lighting lamps and hand-held electric drills are replaced with rubber cables to ensure the safety of workers. In order to prevent fire accidents, the transformers and drying boxes in the workshop are equipped with fire extinguishers, sandboxes and other fire-fighting equipment. The diagram of workshop safety power supply system and the test management regulations of leakage protection device are compiled. The high-voltage tester was overhauled, and two test boxes, a high-voltage switch cabinet and an excitation cabinet were assembled, which strengthened the equipment investment. I personally led the technicians to conduct a comprehensive inspection of the power supply line and grounding system inside the unit, and calculated the setting of short-circuit protection to ensure safe power supply. In order to ensure safety in production, I personally organized managers to go to the site to take timely measures for problems and hidden dangers found in the work to ensure that the production tasks were completed on time and with good quality. Due to the hot weather in summer, in order to prevent heatstroke, we distributed mung beans, sugar and other heatstroke prevention and cooling products to each team, and adjusted the working hours in time. No one suffered from heatstroke, which ensured safety and passed the summer smoothly.
4. In the light maintenance work at the beginning of 2004, due to the cold weather in winter, outdoor maintenance could not be carried out, and indoor maintenance was difficult because of the narrow space and less storage. The department organized managers and technicians to go to the site in person, combined with the maintenance location and actual situation, and used the method of simulating the inclined placement of machine tools to draw laying lines on the ground, which increased from 3 to 4, and learned the lesson that the fender misoperation in the first underground mining area caused employees to be injured. It was specially stipulated that the fender must be removed during maintenance, the support should be placed according to the dividing line, and technicians were required to participate in the maintenance work in person, and the measures for potential safety hazards in the work process were revised and implemented in time, thus ensuring the light placement of the support.
5. Conscientiously implement the system of "pre-shift meeting", "pre-post personnel status confirmation system", "pre-post confirmation system", "start confirmation system", "safety construction process confirmation board" and "work ticket for scattered operators". According to the spirit of the document "Opinions on Standardizing the Safety Work Ticket System" in this mine, the safety work ticket management system is formulated, which requires workers and squad leaders to put forward targeted precautions according to the different characteristics of each job, and patrol inspection at work, thus realizing the dynamic management of safety production.
In order to strengthen the management of scattered operators, in view of the fact that the foundry department in the pit often works in the tunnel, the technical measures for transportation safety in the pit are formulated in time to standardize the behavior of operators. Quantify various safety technical measures, such as the number, height and inclination of I-beams and chutes, and the safe distance of workers.
Because there is a clear division of labor and clear responsibilities in the investigation of potential safety hazards. Therefore, safety production was realized in the first three quarters, which made the safety work step up to a new level.
The third is to carry out the campaign of quality standardization and "6S" management activities in an all-round way.
During the quality standardization activities and "6S" management activities in our mine, I actively organized and implemented the "6S" implementation rules and assessment standards of my unit, team and post. To achieve comprehensive publicity and launch at all levels, everyone should learn new standards and regulations, and carry out quality standardization and "6S" battle activities in various production posts. Actively participate in the mine "quality standardization" battle and "6S" management activities. Problems found in campaign activities should be completed within a fixed time, personnel, tasks and responsibilities. We organically combine "6S" management with the creation of high-quality projects and teams, set a good example, play a role in the whole department, and promote the improvement of the overall quality standardization level of the department. Based on the Employee Post Manual, we will further strengthen the quality education of employees and gradually improve their technical and professional level. This work was used as a model in the mine, and the brother units visited and studied.
Fourth, pay attention to the quality education of employees and be a learning manager.
This year, our mine carried out the activity of "establishing a learning enterprise, being a learning manager and being a learning worker". The safety slogan put forward by the state in June this year is: Do a good job in June Safety Month, and everything will be safe for everyone. It is pointed out that the basic quality of individuals is the basis of doing a good job in safety. Therefore, to grasp the basic work of safety, we must first grasp the basic quality education of people. Since the revision of the system, I personally organized and sorted out all the rules and regulations, forming a good style that everyone loves their jobs and their families.
The management of production process is mainly human management. How to improve the technical quality of employees is an important task to create a learning enterprise. In the activity of creating a learning enterprise, we set up three "leading groups for creating a learning employee activity". Namely: the computer technology business study group headed by myself; A technical business study group headed by worker technician Zhao; Wang Junjie, secretary of the Communist Youth League and propaganda minister, is the leader of the secretary's writing reading club. Through the establishment of learning enterprise activities, obvious results have been achieved. The outdoor sports car of the Ministry of Industry is our external service window. In view of the low quality of individual personnel, the post responsibility system for sports car drivers has been specially formulated and improved, which further clarifies the responsibilities of drivers and ensures good service for the production line.
Six, strengthen cost management, to achieve overall profitability.
One of the important marks to measure a cadre is not only whether he is diligent, but more importantly whether he has the real ability to do a good job. While doing a good job in safety and quality service, we should pay attention to the budget management of production costs. According to the actual situation of the undergraduate course, we have formulated the Comprehensive Production Cost Budget Management System. Further refine the production cost management, and decompose the production cost indicators into each team. Control the cost before, during and after production. As a result of strengthening production cost control, the profit has reached 28,003 yuan so far.

3. In order to solve the problem that the rent of single pillar exceeds the limit seriously, the production cost management early warning system is put forward, which stipulates that the single industrial department must record and analyze the number, scrap rate, use and damage of single pillar in detail every month. Take precautions in advance and take timely measures to minimize the rent. At the end of last year, when the 4 1 working face finished caving without pits, I organized personnel to compare the economic benefits in time, which provided a basis for the decision-making of mine leaders. In April, the Management System of Three-purpose Valves for Single Prop was promulgated, which strengthened the management of single prop. In May, the rate of major repair, medium repair and scrap of production units dropped to 4.2, and the control index was lower than the bureau's 4.5 for the first time, initially turning losses into losses.
4, strictly implement the working ticket system and quota management, improve labor efficiency. In the first quarter, under the arrangement of mine leaders, I went to foreign mines to study quota management, revised and improved the labor quota according to the actual situation of our mine, and defined the maintenance standards and categories. At the business analysis meeting, the department conducted a comprehensive inspection of the working tickets of each team, analyzed the problems existing in the production task arrangement, and formulated measures. Moreover, the attendance time of fixed production personnel and non-fixed production personnel in each team is strictly determined, which reduces unproductive employment, puts an end to the waste of idleness and improves work efficiency and man-hour utilization rate.
5. Vigorously carry out activities to increase income and reduce expenditure. In order to reduce the production cost of our mine, our department has carried out the activities of increasing income and reducing expenditure, and organized employees to work overtime while ensuring the completion of the production tasks assigned by the mine. * * * Organization completed: 20 large pots were made; Overhaul 67 light support; The commissioning of 800 single pillar bases and other projects has saved more than 500,000 yuan for the mine.
