There are conflicting roles in employee development; or employees think that performance appraisal is unfair, etc. These reasons will make it difficult for performance appraisal to achieve real results.
Assuming that the company is going to implement performance appraisal, the work we need to prepare from now on can be divided into the following steps:

The two words "appraisal" will arouse resentment among employees to a certain extent. The company can call it "performance management". Performance management is not about assessment, but about using quantifiable indicators to evaluate each person's work behavior in the form of a table. The ultimate purpose of performance management is to improve everyone's working conditions and make the entire company system run smoothly. If you can promise the benefits generated through performance management and share some of them with employees, it will be easier to establish performance management.
2. The framework and formulation of department and individual responsibilities; the most important thing is the formulation of a job description for each person in each position. This must be realistic and what the company requires the person in this position to do. Work and refine, not just general concepts. This requires everyone and every department to actively treat this work, not only to sort out their own work content, but also to sort out the working relationships with colleagues.
3. After scientifically creating each person's job description and responsibilities, make decisions about personal key projects, set personal key performance indicators, and formulate a performance appraisal form.
4. Then establish an assessment agency, integrate the strength of the entire leadership team, review whether the assessment form is reasonable, and formulate an assessment plan, including work procedures, scope of application, development direction, assessment methods, and application of assessment results. , the operation process for dispute resolution of assessment results, and the adjustment of indicators. When formulating an assessment plan, the formulation of indicators must be quantified, scientific, standardized, and feasible, otherwise it means that it has not been formulated. 5. After discussion, review and trial operation by the entire leadership team, a 3-6 month trial operation will be conducted, and the trial operation plan will be revised based on the differences. During the trial operation period, if the employee's salary is lower than the original salary during the trial operation, then "no assessment" is equivalent to paying the original employee salary without assessment. If the salary is higher than that without assessment, then the salary derived from assessment will be paid. The first and second versions of the trial operation plan will be implemented. After the second version is revised, it will be the final version, and performance management will be fully implemented.
